The 3 Biggest Security Mistakes When Adopting AI
AI adoption in small businesses is moving fast — and security planning usually isn’t keeping pace. That gap is where the problems start. We’re not talking about science-fiction threats. The risks showing up right now are practical, preventable, and directly tied to how businesses are rolling out AI tools without thinking through the security implications first.
Here are the three mistakes we see most often when we do AI Readiness Assessments for small businesses in the New York area.
1 Using Personal or Free AI Accounts for Work
This is the most common one, and it’s happening in almost every business we talk to. An employee signs up for a free ChatGPT account, starts using it to draft emails, summarize documents, and answer questions — all on their personal account, with zero visibility from IT or management.
The problem isn’t that they’re using AI. The problem is what happens to the data.
On free and personal plans, most AI providers reserve the right to use your conversations to improve their models. That means client names, contract terms, financial details, employee information — anything your employee pastes into that chat window — could potentially be used to train the AI. Even if the actual risk of your specific data surfacing elsewhere is low, you have no control, no visibility, and no audit trail.
Real scenario: An employee pastes a client proposal into ChatGPT to help polish the language. The proposal includes pricing, scope, and the client’s name. That data is now on OpenAI’s servers under a personal account with no enterprise data protections. Nobody in the company knows it happened.
The fix is straightforward: move your team onto business-tier accounts for any AI tools you officially support. Business and enterprise plans from OpenAI, Anthropic, and Microsoft all include data protection commitments — your data isn’t used for training, conversations are kept private, and an admin can see what’s being used. It also gives you the ability to set usage policies and turn off features that aren’t appropriate for your business.
2 Connecting AI to Your Business Data Before Locking Down Permissions
This one is subtler but potentially more damaging. As AI tools get more powerful, they’re being connected directly to business systems — your email, your SharePoint files, your CRM, your calendar. Microsoft Copilot, ChatGPT connectors, and similar tools can pull from all of it to give contextually relevant answers.
That’s genuinely useful. But there’s a serious catch: AI can only surface information that the user already has permission to access — in theory. In practice, many small businesses have never properly configured their Microsoft 365 permissions. Files are shared too broadly. Folders that should be restricted aren’t. Legacy permissions from employees who left years ago are still active.
When you connect AI to a system with loose permissions, you’re essentially handing every user a very efficient way to discover everything they technically have access to — including things they probably shouldn’t be seeing. An employee asking Copilot “what do we know about the Henderson account?” might surface files from departments they have no business reason to access.
The rule: Before you connect any AI tool to your business data, do a permissions audit. Know exactly who can access what. Clean up anything that’s overly broad. AI doesn’t create new access problems — it just makes existing ones much easier to stumble into.

3 No One Owns AI in the Organization
The third mistake is organizational rather than technical, but it creates technical problems. In most small businesses, AI adoption is happening organically — different people on the team are trying different tools, nobody is coordinating, and there’s no central point of visibility or control.
Marketing is using one AI tool. Sales is using another. Someone in operations found something they like. None of it is connected, none of it is governed, and nobody has a complete picture of what data is flowing where.
This creates several problems at once:
- No audit trail. If something goes wrong — a data leak, a compliance issue, a client complaint about AI-generated content — you have no way to trace what happened or demonstrate that you took reasonable precautions.
- Redundant spending. Teams end up paying for multiple overlapping tools that do similar things, often when a single business-tier platform would cover everything.
- Inconsistent security posture. Some tools are on proper business accounts. Others aren’t. You end up with a patchwork of varying data protection levels that’s difficult to manage or explain to a client who asks.
- No policy enforcement. Even if you have an AI usage policy, nobody is responsible for making sure it’s being followed — so it isn’t.
The solution isn’t to assign a full-time AI compliance officer. For a small business, it just means designating someone — typically the business owner, an operations lead, or your IT partner — as the person who tracks what AI tools are in use, manages the admin accounts, and reviews the policy periodically. Someone who knows the answer when a client asks “how are you using AI in your business?”
The Common Thread
All three of these mistakes share the same root cause: AI adoption happened faster than security planning. That’s understandable — the tools are genuinely useful and easy to start using. But the security work that should have come first doesn’t disappear just because you skipped it. It just becomes more complicated to address later.
